Supply chain coordination

Sourcing Agent vs Freight Forwarder: Who Handles What in a China Order?

A sourcing agent coordinates factories, samples, production, and quality; a freight forwarder handles transport. Learn when a China order needs one or both.

3 min read

A sourcing agent and a freight forwarder may both appear in a China order, but they solve different problems. A sourcing agent works closer to suppliers, samples, product requirements, production updates, inspection preparation, and shipment readiness. A freight forwarder works closer to the transport route, booking, warehouse handover, shipping documents, and cargo movement. Confusing these roles can leave a quality or delivery problem without an owner.

The right approach is to assign responsibility before production and shipping begin.

What does each party normally handle?

TransportHelps organize supplier handover dataBooking, collection, movement, transport documentsIncoterms and destination information

A sourcing agent supports China-side purchase execution. A freight forwarder supports cargo movement. Neither role should be assumed to replace the buyer’s importer, customs broker, legal adviser, or testing laboratory.

Why are multi-supplier orders harder?

Several factories may have different ready dates, cartons, labels, documents, and warehouse handover arrangements. The sourcing side needs to make factory information complete; the freight side needs correct, timely cargo information to plan collection and movement. Read how to consolidate goods from multiple Chinese suppliers when the order includes more than one factory.

When do you need both?

If your factory relationship, sample, quality process, and production tracking are already stable, you may only need a freight forwarder. If a buyer-nominated forwarder already exists but the factory is new, the product is custom, or production information is unclear, sourcing-side coordination may matter more.

First orders, custom packaging, tight timelines, inspection needs, and mixed shipments often need both roles. A practical start is to decide your China sourcing channel and make the responsibility split visible.

Pre-shipment handover checklist

  • Who owns the approved specification and inspection standard?
  • Who sends carton count, dimensions, weights, and ready date to the forwarder?
  • Who decides whether a failed inspection stops shipment?
  • Who confirms the agreed trade term and pickup point?
  • Who contacts the factory first if a carton, label, document, or ready date changes?

For smaller sea shipments, review LCL shipping from China. For risk and cost handover, understand the relevant Incoterms.

Before production handover, it also helps to verify the Chinese factory, define quality inspection before shipment, and keep order follow-up with Chinese suppliers separate from freight booking.

FAQ

Will a freight forwarder inspect product quality? Do not assume so. Any inspection scope and responsibility should be agreed separately.

Can a sourcing agent clear customs for me? Do not assume that either. Sourcing, transport, customs, and import responsibility are separate services.

Can the factory arrange freight? Yes, but the buyer should still understand what the quote includes, where handover occurs, and who owns each risk.

Decision checklist

Turn the guide into an order decision

The value of Sourcing Agent vs Freight Forwarder: Who Handles What in a China Order? is not only knowing the risk. Write down the requirement, the evidence you need, and the decision point before the next supplier conversation.

Share the same written brief with every supplier, inspector, and freight contact involved in the order. Ask each party to confirm the specific item they own, the date they can meet, and the evidence they will provide. Keep sample approval, specification changes, quality findings, and shipment readiness in one dated record. This makes it easier to spot a mismatch early and gives the buyer a practical basis for deciding whether to continue, correct the work, or change direction.

Decision layerWhat to record before you proceed
RequirementProduct or SKU, quantity, target market, packaging, budget, and latest acceptable delivery date.
EvidenceQuotation, approved sample, current photos or video, relevant report, production timing, and a named factory contact.
Approval ruleWhat must be approved, who decides, and which issue requires a hold, rework, or a new supplier option.

If the supplier answer and the evidence do not match, pause rather than filling the gap with assumptions. A China-side partner can verify the open point with the factory and return a dated answer with supporting evidence.
